Founders: the most useful go-to-market document of the year isn’t a sales playbook. It’s watching how a $1B engineering motion is designed.

I work with AI startups every day at AWS. When Forward Deployed Engineering launched, several founders asked me what it means for them. My answer: steal the operating model. It works at your scale too.

Four pieces translate directly:

  1. Embed with your first enterprise customers. Not weekly check-ins — actual presence in their environment, their data, their security reviews. The integration wall is where enterprise AI startups die, and you can’t see it from your office.

  2. Own outcomes, not activity. Price the working system in production. It forces honest scoping and it’s the fastest trust-builder in enterprise sales.

  3. Design the leave-behind. Make the customer’s team visibly more capable. Champions you trained are a sales force you don’t pay.

  4. Treat every deployment as field research. The pattern you see three customers in a row struggling with? That’s your roadmap talking. The feedback loop from deployment back to product is the compounding advantage of the whole model.

The deeper lesson: in enterprise AI, distribution advantage now belongs to whoever is closest to the customer’s production environment.
